Every multi-unit restaurant operator has at least one location with a kitchen that never cools down. The AC runs constantly, the dining room is fine, and the line is still 95 degrees at 6 p.m. The usual response is to blame the rooftop unit and call for more cooling. Nine times out of ten, that's the wrong diagnosis — and the wrong spend.
The real culprit is almost always makeup air: the air your building has to pull in to replace what the kitchen exhaust hoods are throwing out. Get that balance wrong and no amount of tonnage on the roof will fix the kitchen. Here's how the system is supposed to work, how it fails, and what a facilities manager should check before approving another HVAC replacement quote.
The airflow math nobody explains
A commercial kitchen hood is a powerful exhaust machine. A typical hood over a cook line can pull thousands of cubic feet of air per minute out of the building — every minute the fans run. That air has to come from somewhere.
A properly designed kitchen has a dedicated makeup air unit (MAU) that supplies roughly 80–90% of what the hoods exhaust, tempered so it doesn't blast raw outdoor air onto the line. The remaining balance comes from the dining room, which keeps the kitchen at slight negative pressure — enough that smoke and cooking odors stay in the kitchen instead of drifting into the dining room.
When that balance breaks, the building finds its own makeup air. It pulls through every crack it can find: door gaps, drive-thru windows, restroom vents, the front entrance. In a Florida summer, that means you're sucking hot, humid outside air straight into the space — and asking the rooftop units to fight it all day.
The symptoms of a makeup air problem
If you see several of these at one location, you have an air balance issue, not a cooling capacity issue:
- Doors that are hard to open or that whistle. Strong negative pressure literally holds exterior doors shut. This is the classic tell.
- The dining room AC can't keep up only when the kitchen is cooking. Your conditioned air is being pulled into the kitchen and shot out the hood exhaust. You're air-conditioning the parking lot.
- Hot spots at the pass and the line despite a running MAU. The unit may be undersized, failed, or the belt snapped a year ago and nobody noticed.
- Smoke or grease haze drifting into the dining room. Pressure has flipped — the kitchen has gone positive relative to the dining room, usually because the exhaust side is weak (dirty filters, failing fan) rather than the makeup side being strong.
- Humidity, condensation on vents, or musty odors. Untempered outdoor air infiltrating through the envelope brings moisture the AC was never sized to remove.
Why this gets misdiagnosed
Makeup air problems get treated as HVAC problems because the symptom shows up on the thermostat. The typical failure chain looks like this: the MAU fails or degrades quietly (these units are on the roof, out of sight, and often excluded from the HVAC vendor's PM scope), the building goes strongly negative, the rooftop units run flat-out against infiltration, and eventually one of them dies from the overwork. The operator replaces the RTU — the expensive, visible thing — while the actual cause keeps running broken.
Two other patterns worth knowing:
- Hood cleaning and filters affect air balance. Clogged grease filters choke exhaust flow, changing kitchen pressure. If comfort complaints track with how long it's been since a hood service, that's your clue.
- Equipment changes break old designs. Adding a charbroiler or a second fryer bank increases required exhaust. The hoods get upgraded; the makeup air rarely does. Any kitchen that's changed its cook line since buildout should have its air balance rechecked.
What to do about it — in order
Before anyone quotes a new rooftop unit for a hot kitchen, run this sequence:
- Confirm the MAU actually runs. Interlock check: makeup air should start when the hoods start. A surprising number of "kitchen is hot" tickets end with a seized MAU motor, a broken belt, or a unit someone disconnected years ago.
- Service the exhaust side. Clean hood filters, verify exhaust fan operation, check belts and bearings. Restore design exhaust flow first — you can't balance against a choked hood.
- Get a test-and-balance (TAB) report. A balancing contractor measures actual exhaust and supply CFM and tells you where the building sits versus design. For a multi-site operator, this one-page report is the cheapest diagnostic in the building and should be on file for every kitchen.
- Fix tempering before capacity. If the MAU supplies raw untempered air in a hot-humid climate, the kitchen will be miserable even with correct CFM. Evaporative or DX-tempered makeup air is often the upgrade that actually changes conditions on the line.
- Only then evaluate cooling capacity. With exhaust and makeup air balanced, many "undersized" rooftop units turn out to be fine.
The multi-site angle
For operators running 20 or 50 kitchens, makeup air is a portfolio problem: the sites with chronic comfort complaints, high HVAC repair spend, and short RTU lifespans are usually the same sites — and usually the ones with broken air balance. Put MAUs explicitly into your preventive maintenance scope, require interlock checks on every hood service, and keep a current TAB report per location. Industry experience consistently shows that fixing air balance extends rooftop unit life and cuts emergency HVAC calls, because the equipment stops fighting a battle it was never sized for.
A hot kitchen isn't a fact of life. It's an airflow problem with a known fix — and it's almost always cheaper than the RTU replacement you were about to approve.
